Hidden Loyalty: The Voucher Program You’re Already Running

Most brands think they don’t have a loyalty program. They do. They just haven’t named it.

If you send birthday rewards, post-purchase thank-you vouchers, spend milestone offers, or win-back discounts to lapsed customers, that is a loyalty program. It just doesn’t have a badge, a tier system, or a name on a homepage. We call it hidden loyalty, and almost every CRM-driven retailer in the country is running one without realising it.

The problem isn’t that hidden loyalty doesn’t work. The problem is that it leaks customers, breaks at the point of redemption, and gets buried in email inboxes the audience stopped checking three years ago.

This post is about how to name it, fix the delivery problem, and turn the program you’re already running into one that actually converts.

What is a hidden loyalty program?

A hidden loyalty program is a set of CRM-triggered reward flows, birthday vouchers, spend milestones, post-purchase thank-yous, lapsed customer win-backs that function as loyalty mechanics without being branded as a formal loyalty scheme. The customer isn’t a “member.” There’s no points balance. But the brand is rewarding behaviour, recognising milestones, and trying to drive repeat purchase, which is the entire job description of a loyalty program.

The reason this matters: if you don’t recognise it as loyalty, you don’t measure it like loyalty, and you don’t invest in fixing the redemption problem.

The CRM flows that qualify

If any of these are live in your CRM, you have a hidden loyalty program:

  • Birthday and anniversary rewards a discount or gift triggered by date in profile
  • Post-purchase thank-yous a voucher sent after first purchase or X spend
  • Spend milestone vouchers “$500 with us here’s $50 to say thanks”
  • Bounceback offers a time-bound voucher attached to a receipt or order confirmation
  • Lapsed customer reactivation a win-back discount when someone hasn’t shopped in 60/90/180 days

Most mid-market retailers have 2-4 of these running in Klaviyo, Salesforce Marketing Cloud, Braze, or Emarsys right now. They were probably built years ago, audited once, and have been quietly underperforming ever since.

The delivery problem nobody talks about

Here’s what kills hidden loyalty programs: the voucher reaches the customer, and then nothing happens.

The five most common reasons:

  1. The email gets buried. Average open rates across retail sit around [20-25%]. So roughly 75% of vouchers are never even seen.
  2. The customer plans to use it later, then forgets. No reminder before expiry. The voucher quietly dies.
  3. The link expires or the code doesn’t work. A staffer at the POS can’t find the right field. The customer walks out frustrated.
  4. Print-at-home is dead. Nobody is printing a barcode on the way to the shops in 2026.
  5. The redemption code lives in an email thread the customer can’t find on their phone in the queue.

How mobile wallets fix hidden loyalty

Mobile wallets, Apple Wallet and Google Wallet solve almost every failure point above. The voucher sits on the customer’s lock screen, not in their inbox. It can push them a notification when they’re near a store. It updates in real time. It can expire itself gracefully without leaving a dead code in a thread.

This is what Litecard does: connect to your CRM, CDP, POS, or eCommerce platform, trigger a wallet pass at the moment a voucher would normally be emailed, and turn that pass into an ongoing comms channel until it’s redeemed.

The mechanic looks like this:

  1. CRM triggers birthday, milestone, win-back, whatever it is.
  2. Pass is issued when a customer taps a link in the email, SMS, or post-purchase page.
  3. Voucher lives on the lock screen Apple Wallet or Google Wallet, no app required.
  4. Reminders push automatically geo-fenced near a store, or time-based before expiry.
  5. Redemption happens cleanly QR/barcode scanned at POS, or click-through with code pre-applied online.
  6. Pass auto-removes after redemption or expiry no dead clutter.

Online and offline redemption both work the same way

A common objection: “We’re 70% online, this only works in-store, right?” No.

In-store: The pass holds a scannable QR or barcode. Staff scan it at POS the same way they’d scan a printed voucher or a loyalty card. No staff retraining beyond “scan the phone.”

Online: The pass contains a tap-through link with the discount code pre-applied at checkout. The customer taps the pass on their lock screen, lands on the cart with the discount live. Zero copy-paste friction.

Expiry: The pass auto-removes from the wallet on the expiry date. No “is this still valid?” support tickets.

This dual-channel redemption is the part most CRM managers miss when they hear “mobile wallet” and assume it’s an in-store-only play.

Setup what it actually takes

The honest version: if you’re already running a hidden loyalty program in a modern CRM, this is integration work, not platform replacement work.

  • Week 1: Connect your CRM (Klaviyo, Salesforce Marketing Cloud, Braze, Emarsys, etc.) to the wallet pass platform.
  • Week 2: Design the pass templates front, back, redemption logic, expiry rules.
  • Week 3: Map your existing voucher flows to pass issuance triggers.
  • Week 4: Soft launch on one flow (usually birthday it’s the cleanest).
  • Week 5+: Roll across the rest of the hidden loyalty stack.

No app build. No POS migration. No staff retraining beyond “scan the phone.”

You’re already running this – fix the delivery

If you’re sending birthday emails with vouchers in them, you have a hidden loyalty program. It’s just leaking redemption at every step between the send and the till.

Naming it is the first step. Measuring it like loyalty is the second. Delivering it through a channel customers actually see is the third and that’s where mobile wallets do most of the heavy lifting.

And if email is your only delivery channel right now, the next question worth asking is whether email itself is still doing the job particularly for younger audiences. We’ve written about that here: is email marketing still effective for Gen Z?
